How to Set Par Levels and Reorder Points for a DME Warehouse

Most DME warehouses run on instinct. Someone notices the wheelchair rack looks empty, places a panicked order, and pays a rush fee. Two weeks later a pile of returns shows up and now you have too many. Par levels and reorder points replace that guesswork with numbers you can defend.

The twist for DME is that a lot of your inventory recirculates. A hospital bed that goes out to a patient comes back, gets cleaned, and goes out again. Supplies like cannulas and filters do not. You need to handle those two categories differently, and you need to account for units that are technically owned but not available because they are sitting in reprocessing.

What a par level actually is

A par level is the minimum quantity of an item you want available at all times. When stock drops to that number, it is time to act. Think of it as the floor that protects you from running out before new stock or returns arrive.

A reorder point is the trigger. It is usually set slightly above the par level so that an order placed at the trigger arrives before you actually hit the floor. The gap between the two covers the lead time, the days between placing an order and having usable stock on the shelf.

The two numbers work together. Par level is where you do not want to be. Reorder point is when you act to stay above it.

The formula for consumable supplies

Consumables are the easy case because they only flow one direction: out the door and gone. Use this:

Reorder point = (average daily usage x lead time in days) + safety stock

Safety stock is a buffer for demand spikes and supplier delays. A common starting point is enough to cover an extra week of usage on fast movers.

Worked example for nasal cannulas:

  • Average daily usage: 40 units
  • Supplier lead time: 7 days
  • Safety stock: 280 units (one extra week)

Reorder point = (40 x 7) + 280 = 560 units. When your on-hand count hits 560, place the order. Your par level might be set at the safety stock figure of 280, the number you never want to go below.

Why recirculating rentals break the simple formula

Rentals do not get consumed. A oxygen concentrator goes out, comes back, gets cleaned, and goes out again. So the real question is not how many you bought, it is how many are available to rent right now.

Units sitting in reprocessing are not available. Neither are units in maintenance or retired ones still on the books. If you count your full owned fleet as available, you will think you have plenty and turn away rentals you cannot actually fill.

The number that matters is available units, which is total owned minus everything that is out, in reprocessing, in maintenance, or retired. For rentals, set your par level against available units and watch your utilization rate to decide whether to buy more.

Worked example for concentrators:

  • Total owned: 120
  • Currently out with patients: 95
  • In reprocessing or maintenance: 10
  • Available to rent right now: 15

If your utilization regularly sits above 85 percent and your available pool keeps dropping toward zero, that is your signal to buy more units, not a signal that you are fine because you own 120. We dig deeper into this in utilization rate for DME.

Setting the rental reorder trigger

For rentals, your reorder point is really a buy point. A practical rule:

  1. Track your weekly net change in available units (returns minus new dispatches).
  2. If available units trend toward your par level for two or three weeks running, the fleet is too small for demand.
  3. Factor in purchasing lead time, which for capital equipment can be weeks, not days.
  4. Order enough to bring available stock back above par with a comfortable buffer.

The slow lead time on equipment is exactly why you cannot wait until you are at zero. By the time the order arrives you have lost weeks of rental revenue.

Keep your counts honest

Par levels and reorder points are only as good as your on-hand numbers. If your records say 15 concentrators are available but three of those were never logged as returned, your math is wrong and you will still stock out.
